The model is rented. The harness is yours.

When companies evaluate AI, they compare models: which one is the smartest, the cheapest, the fastest. It is the wrong comparison. Put the same model in two different set-ups and you get two different employees: one that finishes the job, and one that improvises. The difference is not the model. It is the harness.

What the harness is

A model reads text and writes text. Everything that turns that into work sits around it: the instructions it starts from, the tools it may use, the data it may read, the checks its output must pass, what it remembers from one task to the next, when it must stop and ask a person, and the record of everything it did. Engineers call this set-up the harness, like the one that makes a horse pull the cart in a straight line instead of wherever it pleases.

Five parts that decide the result

1. Tools with narrow edges. "Create a credit note for this invoice" is a tool. "Run any query on the database" is not. A small tool is easy to check and hard to misuse.

2. A check after every step. Before moving on, the harness verifies what the model produced: the totals add up, the customer exists, the date falls in an open period. The model is always confident. The check is not.

3. The rights of the person it works for. It reads and does only what that person could, never more because it happens to be software.

4. Stop points. Some actions wait for a human, whatever the model thinks: anything that pays, deletes, or leaves the company.

5. A complete record. Every instruction, tool call and result, kept in a place you control.

Why it matters more than the model

Models improve every few months, and the gap between the leading ones is narrow. A harness built for your processes improves only when you improve it, and it is where your rules live: your approval thresholds, your document types, your exceptions. When a better model arrives, a good harness takes it in a day and keeps every safeguard. A company that built its AI on prompts typed into a chat window starts again from zero.

That is also why the harness should belong to you. Rent the model from whoever is best this year. The harness holds your know-how, and it should not leave with a vendor.

What to ask before you buy

Ask to see the tools the system can use and what each one is allowed to change. Ask what is checked after each step, which actions wait for a person, and where the record is kept. If the answer to any of these is "the model takes care of it", the harness is missing.

A better model makes a good harness faster. It does not make a missing one safe.
